$17B AUM private equity firm - technology modernization

2026 · Data foundation delivered; broader program active

A $17B AUM private equity firm was translating priorities from an enterprise technology assessment into a multi-phase modernization portfolio. The immediate work covered a fund-accounting data foundation, reporting modernization and new project governance.

Established an integrated plan, working-level delivery cadence, short executive steering, risk and decision registers, and weekly written status across the executive sponsor, CFO, interim CTO and IT Director.

Coordinated vendor delivery, UAT and production sign-off while keeping technical verification separate from business acceptance.

When a proof of concept exposed the cost and maintainability of the remaining reporting build, recommended a different path. Executives redirected the roadmap toward requirements-first dashboards.

Declined a near-real-time replication upgrade the business did not need, and reviewed vendor invoices and a supplemental order against the governing agreement before approval.

Developed a platform-agnostic workflow assessment using live process walkthroughs to identify and structure AI opportunities. Broader discovery remains part of the active portfolio.

Established an independent Snowflake data foundation with daily replicated fund-accounting data, giving the firm independent access outside its core vendor platform and a base for future cross-system analytics. Business, technical and vendor teams signed off on the delivered phase; the broader modernization portfolio remains active.

SaaS CRM platform - growth operations

2022 to 2024 · Delivered

Embedded program management across growth, customer success and operations at a leading SaaS CRM platform. The teams were capable and loosely structured; concurrent initiatives competed for the same people without a shared plan.

Replaced separate four- and eight-week cadences with a shared six-week cycle across Product, Growth, Sales, Customer Success and Operations using adapted Shape Up principles.

Built a consolidated roadmap so leadership could sequence concurrent initiatives and see cross-team dependencies.

Formalized cross-functional planning reviews, decision logs and risk management to surface conflicts earlier and strengthen handoffs.

Cross-functional delivery cycle time fell 25%, while customer retention improved 10% over the same period. The consolidated roadmap and operating cadence remained in use after the engagement.

Retail operator - digital transformation

A multi-location retail operator moving ordering and payments to cloud platforms through the pandemic, while deciding which locations could carry the business forward.

Led the implementation of digital ordering and payments as project lead and product owner, integrated with third-party delivery services.

Used store-level performance data to identify underperforming locations and put the analysis to the owners as a decision.

Cloud ordering and payments live and integrated with third-party delivery. Seven underperforming locations identified for closure, supporting restructuring while protecting overall margins.
